What digital marketing actually costs in India — and why the fee is not the budget

The short answer

SEO in India runs ₹8,000 a month for basic local work up to ₹3,00,000+ for enterprise programmes. A small local business typically sits at ₹25,000–₹45,000, a growing brand at ₹50,000–₹1,20,000. Freelancers charge ₹5,000–₹15,000, boutique agencies ₹15,000–₹75,000 and mid-size agencies ₹75,000–₹3,00,000 a month.

Google Ads management is charged separately from the ads themselves, usually as 10–20% of your ad spend — nearer 15–25% on small budgets and 10–15% on large ones. So a ₹1,00,000 monthly ad budget carries roughly ₹15,000 in management on top. If a quote does not make that split explicit, ask, because assuming your ₹30,000 covers both is how a campaign ends up with ₹24,000 of actual advertising.

The two numbers, and why they get confused

This is the single most common misunderstanding in Indian digital marketing, and it costs businesses real money. There are two entirely separate payments: the fee that goes to whoever manages the work, and the media spend that goes to Google or Meta. They are not one budget.

The confusion is understandable because the fee is often quoted as a percentage of the thing it sits on top of. “15% management” on ₹1,00,000 of ads means you pay ₹1,15,000 in total, not ₹1,00,000. Agencies are not usually hiding this — but they frequently do not spell it out either, and nobody asks until the first invoice.

The price band for SEO is enormous because “SEO” covers everything from a monthly report nobody reads to a serious technical and content programme. What you are actually buying at each level is more useful than the number.

The incentive problem in percentage-based fees

Charging a percentage of ad spend is standard practice and mostly fine. It is also worth understanding what it rewards, because almost nobody will tell you.

An agency on 15% of spend earns more when you spend more. That is not automatically a conflict — scaling a campaign that works is the right advice — but it means the recommendation to increase budget always arrives with a financial interest attached. The honest version of that conversation includes the cost per acquisition, not just the traffic.

How much ad spend actually makes sense

The question people ask is what a campaign costs. The question worth asking is what a customer is worth, because that decides everything else. If a closed job is worth ₹40,000 to you and one in five enquiries closes, an enquiry is worth ₹8,000 — and you can work backwards from there to a cost per click you can afford.

Below that arithmetic, the budget conversation is guesswork. Above it, it becomes a straightforward calculation and you stop being talked into or out of spend by anyone.

The practical floor in India for a Google Ads campaign in a competitive service category is around ₹20,000–₹30,000 a month of media spend. Below that there is rarely enough data to optimise on, and you are paying a management fee for a campaign that cannot learn.

  • Work out what one closed customer is worth, then what your close rate is, then what an enquiry is worth
  • Ask for cost per enquiry and cost per closed job — not clicks, impressions or “reach”
  • Expect the first six to eight weeks to be data collection rather than profit
  • Budget the management fee on top of media spend, never inside it
  • SEO and ads answer different questions: ads buy traffic today, SEO compounds and stops costing per click

What a genuinely useful monthly report contains

Most marketing reports are decorated activity logs. Yours should be short enough to read and should answer one question: did this make money?

  • Cost per enquiry, and cost per enquiry that turned into a quote
  • What changed this month and why — in a sentence, not a bullet list of tasks
  • Rankings for the queries that actually convert, not a vanity list of 200 keywords
  • What is being done next month, and what it is expected to move
  • Anything that went wrong, said plainly
